The wedge was scheduled too late
If the maintenance-history packet is the reason to switch, it cannot wait behind general app polish. It has to be the first proof buyers see.
Strategy response
This page is the public operating memo for the competitive response: what was weak, what changes, and which shipped surfaces now carry the new strategy.
Steward has to be demonstrably better than a free or already adopted substitute in the first session. That means packet proof before feature breadth.
If the maintenance-history packet is the reason to switch, it cannot wait behind general app polish. It has to be the first proof buyers see.
Spreadsheets, inbox search, QuickBooks, free CMMS tiers, and one-off AI workflows combine into a practical default.
Category comparisons are useful, but buyers search actual names: MaintainX, Limble, Stessa, DoorLoop, Buildium, UpKeep, and Property Meld.
Invoice extraction is necessary. The moat is reviewable extraction plus asset history, reminder projection, and a packet a third party can trust.
Problem: The prior roadmap treated the maintenance-history PDF like a W31 export instead of the core product proof.
Fix: Make the sample packet, starter packet, and real export path the activation surface from day one.
Problem: Category pages are safe, but buyers search named incumbents and substitutes.
Fix: Publish honest named comparisons for the tools buyers actually evaluate, while clearly saying what Steward does not replace.
Problem: A $10 spreadsheet wins if Steward asks for setup before showing value.
Fix: Reframe onboarding around a starter packet in 15 minutes from a small invoice batch.
Problem: Accounting systems already own vendor spend and cannot be displaced casually.
Fix: Position Steward as maintenance memory beside accounting, not a replacement for accounting.
Problem: Generic AI extraction is not a moat, and overclaiming it will break trust.
Fix: Center the product on confidence, review, source documents, and reversible service records.
These are the competitive moves that should trigger copy, product, or pricing updates.
